Satya Nadella Says Every Company Needs Its Own AI Model or It's Doomed

Original version ·

Microsoft CEO Satya Nadella just dropped a hot take: stop renting someone else's intelligence and start building your own. It’s a delightful recipe for corporate chaos where every local bakery will supposedly need a proprietary LLM to bake a decent sourdough.

The goal is to move away from the current trend of being a mere guest in OpenAI’s living room. Nadella argues that businesses should stop relying on generic, one-size-fits-all solutions and instead train models on their own specific internal data and operational traces. The idea is to make these digital tools not just smarter, but genuinely useful for the unique quirks of an actual business.

To support this, Microsoft is pushing hard with Azure AI Foundry, a buffet of models from DeepSeek to Cohere that companies can mix and match. It’s essentially a DIY approach to artificial intelligence, where firms can pick their ingredients and cook up their own specialized digital assistants. Amazon and Google are playing the exact same game with Bedrock and Gemini, hoping to become the primary supermarket for your custom AI ingredients.

Amidst the hype, Mustafa Suleyman has been busy walking back his earlier predictions about AI replacing the entire office, now claiming it’s just there for the boring grunt work. Meanwhile, Nadella is busy writing manifestos on X about how AI actually makes humans more valuable, painting a pretty picture where silicon and carbon hold hands in perfect corporate harmony.

The sheer hubris of suggesting that every enterprise should maintain a custom neural network is staggering. It sounds less like a strategy and more like a desperate attempt to ensure that every company on earth is perpetually locked into a cloud subscription service for the next century.

another day, another attempt to make us pay for training models that we don't have the data scientists to support. thanks, satya.

this is the way. proprietary data is the only moat left. stop renting, start owning.
